I did not find the Integrator role. The Integrator role found me.

Fifteen years of walking into organizations and doing the same thing everywhere I went: Understand how the business actually runs, install the operating framework, align the people around it, build the rhythm that makes it hold and Stay until it works.

 

By the time I discovered EOS® and read Rocket Fuel I had been doing the Integrator's job for over a decade inside some of the most demanding organizations in North America. The language was new. The work was not.

LEADERSHIP

Yar Khan Consulting is led by Faiz YarKhan, a Fractional Chief Operating Officer and Integrator for founders whose businesses have outgrown how they operate.

Fifteen years inside Fortune 500 organizations including Discover Financial, Grainger, New York Life, Boyd Group, and Johnson and Johnson, leading transformation programs where the pressure was real, the stakes were real, and the consequences of failure were real. MIT Digital Transformation Certified. SAFe SPC. PMP. EOS® Integrator Masterclass Graduate. 

Faiz brings a global perspective shaped by living and working across five countries. That experience informs his ability to navigate complex organizations, align diverse stakeholders, and build execution systems that hold across cultures, functions, and leadership styles.

Today, Faiz works alongside founders as their Fractional Chief Operating Officer and Integrator. For Visionaries running on EOS® he steps into the Integrator seat, runs the leadership team, owns the operating rhythm, and builds toward a graduation. For founders who have outgrown how their business operates he steps in as their Operating Partner, building the structure and accountability that lets the business grow without one person holding everything together.

His practice is built on one belief. The same discipline that makes a great company run can make a great life. Nobody should have to choose between the two.

MY PHILOSOPHY

Most founders I work with are not struggling because they lack intelligence, drive, or vision.

 

They are struggling because they built a company that cannot run without them. Every decision routes back to the top. The leadership team is capable individually and misaligned collectively. The operating system, whether EOS® or not, is installed but nobody is running it between sessions.

That is the gap this practice fills.

Not with advice. Not with a strategy deck. With someone in the seat who does the job every single week until the company does not need them anymore.

Leadership Team Accountability

Running Level 10™ Meetings with real discipline. Owning the Rocks process from setting through completion. Making sure what was agreed in the quarterly shows up in the work every week.

COO/Integrator Coaching and Succession

Identifying and developing the internal leader who will eventually own the COO or Integrator seat. Defining the profile and managing the transition to a full-time hire when the right internal candidate does not exist.

My Approach

Every engagement starts the same way. The first two weeks are observation only. I learn how the business actually operates before I touch anything. I meet every leader one on one. I review the operating structure, the accountability, the meeting rhythms, and where decisions actually land. I find the gaps before I fix anything.

From there the engagement is built around your company's specific reality. Not a generic framework applied from the outside. Whether the engagement is built around EOS® or a custom operating model, the approach is the same. Someone embedded in the business every week who has done this at enterprise scale and knows what good actually looks like.

 

The goal of every engagement is the same. A graduation. The company running without the founder in every room and a full-time operational leader in place to keep it that way.
